WHERE THE EVIDENCE POINTS
THE BUILD
The change the evidence demands, built into the company's own systems and handed to the people who will run it.
01
Why the build comes last
Most change programmes start with a plan. This one starts with a reading, because the expensive mistake is not choosing the wrong build. It is choosing a real build for a problem the company does not have.
A company that cannot win outside its best-fit customers does not need a pricing project. A company whose demand does not endure does not need a faster sales engine, it needs to know that first. Building against the wrong condition can absorb a year of a company’s capacity and look like progress the whole way through.
So scope is set by the evidence and not by the appetite in the room. What the reading puts in scope gets built. What it does not, does not.
02
The six
Five contained builds. Between them they cover the four conditions a company has to meet to scale, and the company’s ability to see whether it meets them. One flagship, for when several fail at once.
Contained means one part of the system, a defined scope, and an end date.
Tests and rebuilds the market position the company is betting on, so demand endures beyond the customers who happened to say yes first.
Symptom: growth depends on a handful of accounts, or on a founder’s network.
One engine across marketing, sales, solutions and customer success, so winning repeats instead of depending on who happens to be in the room.
Symptom: your best people win and nobody can say why.
The post-sale system that turns a signed contract into value delivered and accounts that grow, so the base compounds instead of leaking.
Symptom: you win well and keep badly, and expansion is a hope rather than a motion.
The pricing architecture and commercial controls that convert delivered value into revenue and margin that hold as volume rises.
Symptom: discounting decides deals, and margin thins as revenue grows.
The data, process and governance that let the company see its own condition, and act on what it sees rather than on what it hopes.
Symptom: two people in the room quote two different numbers for the same thing.
The flagship. When several conditions fail together, the five builds the evidence puts in scope are carried as one programme, at a pace the organisation can absorb.
Symptom: every fix you try surfaces another problem behind it.
03
How a build runs
Three things hold on every build.
Scope comes from the reading. It is written down before work starts, and it does not grow because the work went well.
The change is built into the company’s own systems, not into a document about them. Process, data, governance, the way a deal actually moves.
It is handed over. The people who will run it are in the build, not briefed at the end of it. If the system cannot survive our leaving, it was not built, and the handover is what the final week is for.
Next step
Most builds begin with a reading, so the work starts from evidence rather than instinct. The reading that fits depends on the weight of the decision in front of you.
Twelve questions. Ten minutes. One verdict.
