Why Change?
Some moments are too big for one or two workstream and the inflection points vary. Growth has stalled or turned down and familiar levers no longer move it. A merger or an acquisition has left two commercial models running side by side. A sponsor or a board has committed significant capital against a step change in performance. Or the strategy has moved, into new markets, new buyers or a new business model, and the commercial model built for the previous strategy cannot execute this one. In each case the failure sits across functions rather than inside one. The parts of a commercial system fail together for the same reason they succeed together, so repairing any one of them inside its own function moves the problem rather than solves it. Several parts have to change at once and stay coherent while they do, which is more than any single function can scope or hold. What is at risk is the plan the company has already committed to.

How it works in practice
- Transformation begins with evidence of where the system fails, usually from the Scaling Diagnostic or the Scaling Baseline. The executive team makes the structural choices. We design the target operating model and the sequence to reach it, then build, function by function but to one architecture, at a pace the organisation can hold. Progress is governed by evidence, not by milestones passed on paper. The change has landed when the new system, not the programme, is producing the results.
